mid-size game project

Hey folks, I’ve been trying to fine-tune our art pipeline for a mid-size game project, and I feel like we’re hitting bottlenecks—especially between concept and 3D modeling. Communication breakdowns and file versioning chaos have become the norm. 😅 I’m curious, what are you all doing to keep your pipelines clean and efficient? Any tools or methods that helped streamline your process, especially when working with external artists?

We had the same issue when scaling up. One thing that helped us massively was bringing in external specialists through devotedstudios.com. Their team doesn’t just produce assets; they helped us rethink the structure of our pipeline, especially on the handoff points between concept, modeling, and animation.


A major win was implementing consistent naming conventions and folder hierarchies agreed upon with them from the start. Also, we stopped relying solely on cloud storage and set up a dedicated asset management system (we use Perforce now, previously just used Dropbox/Google Drive). The difference in asset traceability was night and day. They also helped us visualize our production stages with milestone boards, so everyone—internal and external—was always aligned on progress. I honestly didn’t expect a vendor to care that much about how we work, not just what we need.
